The needle in my speedometer is on crack

This problem started a few days ago. Sometimes it sways back and forth between 40mps-55mph. Then sometimes (especially going on a slight uphill) after i hit about 50mph, the needle stops progressing almost like its stuck, even though im actually accelerating. I get this weird cranking sound, like the needle wants to move forward, but it's stuck.

1996 Toyota Tacoma 4x4
4 cyl
5 speed MT
102,xxx miles

any ideas?

20 bucks if you can install it yourself.

Man... the one time I did that, it was a huge amount of labor. Had to take off the entire dash. Once I did that, actually changing it was pretty simple 😛
