I currently have a first gen WD TV live network player. Overall I'm content with it but now looking for a replacement that supports HEVC and 4k and 10-bit (eg. future proof). Have google around but not found any such players that work out-of-the box. Am I missing something? Or do I really need to get some player and install custom firmware? Or go HTPC (eg. intel NUC)?

Sony and Vizio sets have Chromecast/DLNA capability built in, as do some AVRs.

If you want a separate box, there's the Nvidia Shield.

The shield and Xiaomi MiBox both can do HEVC with HDR, and I *think* they can do 10bit hardware decoding. Both can also run Kodi/Plex. The Shield is the powerful box out there. The MiBox is considerably cheaper, but is only wifi.

Shield is kind of expensive. if I go that route I might just as well buy a NUC or xbox scorpio (if the later actually will support HEVC).

That's crazy talk. A finished NUC will cost twice as much as a shield, the Xbox is obviously a good value because it can play games but the shield will run circles around it for media playback. The shield stays dead quiet while playing high bitrate 2160p60 10bit hevc files. Good luck getting any other device to do that.
