Didn't read the thread but I used to have cheap ass Acera (or less) Shimano components. I upgraded everything on this aluminum bike. The biggest difference was fast tires. I upgraded all the components to SLX. It was a very very small difference. Felt nicer and weighed a pound or two less but didn't translate into speed.

Oh yeah. I bought a stiff fork and replaced the suspension fork. Then lowered the handlebars a lot so I am more aero.

Again, it's not going to make enough of a difference for him to notice. I've thrown lightweight parts at many bikes over the years. The thing holding me back is me.

It's not about the bike.

Great advice! I will remember this as I would like to start riding again.
 
First ride of the season today. It was a quick one just to my friends and back but it was still lovely. Steel hybrid still rides like a dream.
