I have always used POP3 as my setting for downloading emails from gmail. If I change this setting to go to IMAP, what specifically will happen? I have lots of email messages filed in tons of folders locally.

I would assume the downloaded messages will stay there and new mail read vi IMAP will stay on the server unless you move it to a local folder.

My suggestion..

Add a 2nd account to Mail. Then take all the mail that you currently have in your POP3 mailbox and move it into the IMAP mailbox. It might take awhile because it'll get synced back to the server.. but this way you have it available online now, so you can view it anywhere. 🙂

Then when it's done syncing you can just delete the POP3 account.

Can I use IMAP for my iPhone to access gmail and POP3 for my Mail.app?

yep, you sure can. gmail allows you to have both pop and imap turned on at the same time.
