Leno (and Joan Rivers) used to fill in for Carson a lot. Carson's audience (much older than Letterman's audience in terms of demographics) was familiar with Leno. And I think NBC was happy where Letterman was at. It just made things easier for NBC to make that transition. Just MHO, though.
