FWIW it looks like some drives are seriously messed up after the upgrade so even a backup wouldn't have helped (other than preserving the data).

Well, I'm not sure a backup is enough. Can you downgrade the firmware if the new one doesn't work on your system? If not then a backup is only somewhat useful (as you can wait a few months for a fixed firmware and only then restore), right?
